People skim emails. They don't read.

A lot of brands treat the welcome flow like a discount delivery system.

They send the code and keep reminding people to buy.

If someone doesn't trust you, reminders won't convert them.

The Right Way: A 5-Email Welcome Flow

Here's the structure I use for 7 to 9 figure brands:

Email 1: Welcome + Incentive Delivery (Send Immediately)

This email has one job: deliver the discount and get them to click.

What to include:

  • Deliver the discount code clearly

  • Showcase 2 to 4 bestsellers

  • Brief brand USPs

  • Social proof (reviews, ratings, press mentions)

  • Risk reversal (money-back guarantee, free returns)

This email will have the highest open rate and conversion rate of your entire flow.

Aim for 60%+ open rate and 8%+ conversion rate.

Email 2: What Makes You Different (1 Day Later)

Explain why they should buy from you and not a competitor.

What to include:

  • Highlight your brand's unique benefits

  • Explain what makes your products better

  • Reminder of the discount

This builds trust by showing you're not just another brand.

Email 3: Social Proof (1 Day Later)

People trust other people more than brands.

Show them real customers love your products.

What to include:

  • 1 to 3 customer reviews or testimonials

  • Press mentions or media features

  • User-generated content (photos or videos)

  • Reminder of the discount

This removes doubt.

Email 4: Social Proof + Benefits (1 Day Later)

Combine social proof with product benefits.

Reinforce why your products work and show proof they deliver results.

What to include:

  • Highlight 1 to 3 bestsellers with benefits (not features)

  • Include testimonials or before-and-after results

  • Explain why customers love these products

  • Reminder of the discount

This guides them on what to buy first and removes remaining objections.

Email 5: Urgency + Last Chance (2 Days Later)

You've built trust. You've shown them why to buy.

Now create urgency.

What to include:

  • Introduce urgency (discount expiring in 48 hours)

  • Social proof or testimonials

  • Risk reversals (money-back guarantee, free shipping)

  • Clear call to action

Important: Use real urgency.

Don't use "WELCOME10" that never expires.

Use a dynamic coupon code in Klaviyo that expires in 48 hours.

Fake urgency kills conversions.

What Results Should You Expect?

Email 1:

  • 60%+ open rate

  • 15%+ click rate

  • 8%+ conversion rate

Emails 2 to 5:

  • 40%+ open rate

  • 3 to 5% click rate

  • 0.5%+ conversion rate per email

Total flow conversion rate: 6 to 12%

For every 100 people who join your list, 6 to 12 should become customers through the welcome flow.

If your flow converts below 6%, you're leaving money on the table.
